Use MOCHA to Improve Organizational Accountability

hr bartender Estimated reading time: 3 minutes You’ve probably heard of the acronym RACI at some point. RACI stands for responsible, accountable, consult, and inform. It’s a way to establish organizational accountability by assigning who is “responsible” for doing the work, who is ultimately “accountable” for the outcome of a task, who are the subject matter experts to be “consulted” about the work, and finally, who should be regularly “informed” about the status of the work. While I like RACI, there’s a similar acronym called MOCHA that I like just as much – if not more. Here’s what MOCHA represents: Manager: Who handles the day to day management of the task or program? Someone has to be responsible for the work – whether that’s a task, process, program, etc. They handle the everyday decisions and coordinate the front-line activities associated with the job.  Owner: Who is the organizational owner or sponsor for this task or program? Depending upon the type of work we’re referring to, this person might be a senior leader who directs a department or division. Or maybe it’s someone that has a lot of influence in the organization, so we want them to be kept in the loop. Consultant: Who advises the group or manager? This could be an internal or external subject matter expert. They might have a regular role or be someone who is called in to deal with a specific problem or obstacle.  Helper: Who are the people that the group or manager taps into for information or assistance? There are always people who help us accomplish our work. They might not be in our department. They might not be on our project team. It’s Time to Put Everyone on a Performance Improvement Plan

Improve Your HR Look, I know everyone (except me) hates performance improvement plans. Unfortunately, a recent survey by HR Acuity finds they are on the rise. Managers perceive them as busy work — something they have to do just so they can fire someone. Employees feel that being put on a PIP is akin to being told they have 90 days left to live. And HR is often left frustrated with the results: as HR executive Anna Tavis recently told the Wall Street Journal, “I spent 15 good years on Wall Street and other places. It’s a cover up. It’s window dressing. None of these performance improvement plans lead to improving performance.” If you’re writing a PIP with the goal (stated or unstated) of terminating the employee, and the PIP is just a way to get to that point, then it makes perfect sense that they won’t improve. It’s a way for organizations to set a goal and measure its progress toward success.  This is the time of year when organizations often talk about setting goals – whether it’s on a company level, department level, or individual level. But sometimes what they miss in goal setting is attaching a measurement or metric to identify that the goal was achieved.  For example, a company might say, “We need to increase profits.” Okay – then the question becomes by how much? The organization needs to reach consensus on an acceptable increase in advance. Otherwise, the organization will increase profits by 5% and someone will say, “I didn’t agree to that. It’s not enough.” This is confusing and frustrating.  So OKRs are a method for setting an objective and then identifying the key results for success. I recently listened to a LinkedIn Learning session on managing OKRs lead by Jessie Withers from the people development team at Google. What I liked about this session was it provided a great introduction to OKRs for those who aren’t familiar as well as a nice refresher for those who are. There was one area that really stood out for me, and it was focused on getting started with OKRs. Identify and prioritize. Typically, when we set goals it’s to fix a problem or do something better. One of the challenges with goal setting is that we often set too many goals. Then we don’t have enough time and resources to accomplish them. So, identify those areas you want to focus on and then prioritize them. Everything does not have to be the priority.  Start small. This ties into the previous step about prioritizing. Improve factual consistency with LLM Debates

AWS Machine Learning Blog In this post, we demonstrate the potential of large language model (LLM) debates using a supervised dataset with ground truth. In this LLM debate, we have two debater LLMs, each one taking one side of an argument and defending it based on the previous arguments for N(=3) rounds. The arguments are saved for a judge LLM to review. After N(=3) rounds, the same judge LLM with no access to original dataset but only with the LLM arguments decides which side is correct. One challenging use case that can be addressed using this technique is scaling up the ground truth curation/alignment process for unsupervised and raw datasets. We can start with human annotation for labelling ground truth, but it can be expensive, slow, hard to scale, and may not reach consensus. We can also use this LLM debate generated synthetic ground truth data to build and pre-train larger and more powerful LLMs. This post and the subsequent code implementation were inspired by one of the International Conference on Machine Learning (ICML) 2024 best papers on LLM debates Debating with More Persuasive LLMs Leads to More Truthful Answers. It uses a different dataset, TofuEval. Note that the question asked to the judge LLM for every technique is always the same: `Which one of these summaries is the most factually consistent one?” The answer is binary. Either Summary A or summary B is correct. For each of these techniques, the same judge LLM is used to give the final answer. The LLM debating technique can be more factually consistent (truthful) over existing methods like LLM consultancy and standalone LLM inferencing with self-consistency. But when it comes to delivery, the terms are different, and the word choice could create audience expectations. For example, here are the definitions: Training is the action of teaching a person a specific skill or type of behavior. Facilitation is the act of helping other people to deal with a process or reach an agreement or solution without getting directly involved in the process, discussion, etc. Presentation is an activity in which someone shows, describes, or explains something to a group of people. Using these definitions, if I attend a facilitated session, I’d expect the facilitator to let the group drive the conversation. If I attend a training session, I expect activities and skill practices. And, if I attend a presentation, I expect something like a lecture. All three are valuable. That’s not the point. My view is that audiences make the decision to receive information a certain way and when the speaker doesn’t deliver the session in the way that was expected, well…it can be disappointing and possibly, ineffective. In addition, all three of these delivery methods require pre-work. Training is best when a needs analysis is completed. Facilitation requires gathering information about the situation or issue to be discussed. And presentations should be researched. Improve Your HR Last spring, the Department of Labor announced the minimum salary required for an employee to be considered salaried exempt would jump up from $684 per week to $1,059 per week, or $55,068 per year. This was a two-step process, with the minimum salary jumping to 844 per week ($43,888 annually) in July. A Texas federal judge ended all that on Friday, ruling that the Department of Labor had overstepped its bounds and sending the minimum salary for salary exemption back to $684 per week, or $35,568 annually. Employees who are exempt are not eligible for overtime regardless of how many hours they work. If you have employees who you switched to hourly pay in July or to whom you gave a raise so you could keep the exemption, you can undo that. Improve Your HR Name recognition in a company is generally a good thing–and can be very helpful when it comes to recruiting. But that’s not the reason Tesla can get away with lower salaries than those offered by their competitors. (And by competitors, I mean companies who compete for the same talent, not necessarily companies who make the same products.) The reason is Elon Musk‘s compensation strategy, which may not seem logical at first glance. But there is a method behind it: according to a Business Insider analysis of Tesla data from 2021 (which, granted, is a long time ago in the world of hiring), Tesla pays less in straight salary but offers more in stock. Why stock vs salary is an important difference Both stock and salary are about money and paying someone for their work, but there’s an important distinction: employees get their regular pay (whether it be hourly or salaried) as long as they are employed.
